We put lipstick on a pig, we can sweat like a pig, and sometimes we can be pig-headed or simply happy as a pig in mud.

‘When pigs fly’ is another phrase that we often use to describe something that is highly unlikely. Pig iron, on the other hand, has an interesting back story. It is so-called because it was thought to resemble newborn pigs nursing as smelted, liquid iron ore flowed through a central trench (the sow) into individual side moulds (the piglets).

Pig iron is a crucial intermediate in the steelmaking process and is one of the largest drivers of global iron ore demand.

In the case of Kumba Iron Ore, the question investors are asking is whether Kumba can defy expectations and prove that pigs can really fly?

The mining industry is undergoing a historic transformation, driven by technological advancement, sustainability initiatives, and a greater focus on diversity. As we transition from Women’s Month into spring, it is worth highlighting Kumba Iron Ore as a female-led organisation.

CEO Nompumelelo ‘Mpumi’ Zikalala has been leading the charge since January 2022 in a challenging operating environment.

Rising cost pressures

Kumba’s interim results for the period ended 30 June 2026 painted a picture of a business facing significant headwinds, with breakeven costs pushed higher by external pressures.

Kumba experienced record rainfall in April and early May, flooding mining pits, disrupting waste-stripping activities and reducing production volumes. Rising freight rates, fuelled by ongoing tension in the Middle East, placed further pressure on margins.

Then there is the challenge that has become all too familiar to South African exporters: logistics.

For years, Transnet’s rail and port constraints have limited the country’s ability to fully capitalise on its world-class mineral resources.

Kumba’s export volumes have frequently been constrained not by what it can mine, but by what it can transport.

Encouragingly, collaboration between Transnet and the Ore Users Forum is beginning to show signs of progress. While challenges remain, the commitment to improving rail performance and export capacity offers a glimmer of hope for the sector.

Advantages despite the headwinds

Despite these obstacles, Kumba has several important advantages.

Steel is the backbone of modern industry, and we only have to look around us to see this influence, whether in tools, buildings, machinery, wind turbines, and many other manufactured products. Every tonne of steel begins with iron ore, making the commodity a critical ingredient in global economic development.

China remains at the heart of iron ore demand, consuming over half of all global seaborne iron ore and directly impacting iron ore prices. China’s steel industry is increasingly focused on efficiency, productivity, and emissions reduction, and this plays directly to Kumba’s strengths.

Historically, China has held a preference for higher-grade iron ore, and Kumba’s iron ore is regarded as one of the highest-quality products available in the seaborne market.

The company’s Sishen and Kolomela mines consistently produce ore with an iron content of around 64%, well above the 62% benchmark commonly used in global pricing.

Higher-grade ore offers several advantages. Steel mills can produce more steel from less raw material, consume less energy, and reduce carbon emissions in the process.

As environmental regulations tighten and pressure mounts for the global steel industry to decarbonise, the production of greener steel will be equally important in achieving climate goals.

High-grade or premium-quality iron ore is likely to become even more valuable, particularly in technologies designed to reduce carbon emissions from steelmaking.

Kumba’s product is well-positioned to benefit from this long-term structural change.

Premium product alone, however, is not enough.

What Kumba needs for a turnaround

For Kumba’s fortunes (and share price) to truly turn around, there are a few things that need to transpire.

Firstly, the breakeven production price needs to be reduced. Breakeven currently stands at around $84/t, up from $66.8/t in 2025, largely driven by the external factors mentioned earlier.

Secondly, South Africa’s logistics infrastructure needs to continue to improve. Reliable rail transport and efficient port operations are essential to unlock the full production potential and maximise export volumes.

Weather-related disruptions cannot be controlled, but maintaining production discipline and cost control will be key to preserving profitability through the cycles.

Additionally, China’s economy needs to stabilise. While China’s property sector has been under pressure in recent years, targeted stimulus measures and infrastructure investment could help underpin steel demand.

Kumba’s product quality has enabled it to achieve realised prices consistently above benchmark iron ore prices, partially insulating it from periods of market weakness. This premium remains one of the company’s most valuable competitive advantages.

Finally, investors need confidence that management can continue to navigate the challenges that the environment brings.

Under Mpumi Zikalala’s leadership, Kumba has demonstrated its resilience in difficult circumstances.

The phrase ‘when pigs fly’ suggests the impossible. Yet history has shown that extraordinary outcomes often emerge when quality assets, capable management and improving conditions align.

Kumba has the resource base and strategic positioning to benefit from the global transition towards cleaner and more efficient steel production. South Africa needs to solve its logistics challenges, and the world needs to invest more in infrastructure.

PwC’s South African Infrastructure Outlook 2025/50 showed that $151.1 trillion of investment is needed globally to build and maintain infrastructure in the coming decades.

Whether pigs ultimately fly depends largely on infrastructure spend.

If global steel demand can recapture post-pandemic record highs or at least accelerate in that direction, Kumba may once again demonstrate why it remains one of the country’s most important mining companies. That will leave shareholders smiling again, as they pig-out on dividends.

Heidi Saayman is a portfolio manager at Otto1890.

Brought to you by Otto1890.

Moneyweb does not endorse any product or service being advertised in sponsored articles on our platform.

                        #pigs #fly #story #infrastructure #iron #ore

The English language has a fascination with pigs.
